When talking to most Lean Six Sigma Consultants they will tell you the 2 lean tools that you start with are 5S and Standard Work. Looking for a simple way to describe the Standard Work process, I ran across this software company and their set of tools. I found them quite interesting and have started “Testing” them out. I wonder has anyone else tried them?

Here is a description and a picture of their template. Tools for standardized work are the most important tools in your Lean toolkit – because they avoid backsliding into old habits

The Standard Work Sheet Excel template is 5 tools in 1:

Value Add Analysis (auto-calculates pie chart)

Work Balancing (auto-draws work load balancing bar chart in relation to Takt Time)

Standard Work Instructions & Analysis

Quick Changeover tool for setup reduction.

Standard Work Combination Sheet visual time chart.

What makes these templates unique is that they are built on Excel spreadsheet platform.

You have options to:

Auto-draw a Standard Work Combination Sheet with a single click of a button.

Create a separate time chart for each operator, or display all operators in a single chart.

Use either stopwatch or video Time Observation to observe and time your standard work procedures

Split your Value Add Pie Chart into your own user-defined types of waste

Plot as many as 4 chart lines – for Takt Time, Target Cycle Time, Cycle Time, and even a 4th user-defined chart line (perhaps for out of cycle work?)
Draw the chart with or without labels

Include up to 200 lines of work elements on a single chart
(and spread even larger processes over multiple charts – perhaps with summary data rolling up to each higher level)

Define your own header data field labels

Link to or from another worksheet for calculations such as Working Time Available, product mix, or master scheduling…

Paste a picture of your Spaghetti Diagram on the same page with your Standard Work Combination Table!

Use this as a Quick Changeover tool for Lean SMED setup reduction

I think it is a pretty unique product. You can download a free trial but I think it will ake a commitment to use these templates so if it is free, you may just never commit.

Forget Six Sigma, let’s get some results. Think about the 80/20 rule. If you are going to get 80% of your results from 20% of the problem than narrow even further to 95/5 if you can. So when you institute a quality program focus on small areas that get big results. Why waste your efforts and money on anything else for right now.

If you have a quality program instituted, you are probably operating at a minimum of three-sigma, if you do not you may be operating as high as two-sigma. I believe using simple control process success and institute the Six-Sigma principles you can easily get to five-sigma with a little effort.

What does that mean to you, especially in marketing? Who is going to measure product defects? Think about these numbers:

1. Most product and services receive value in 5% of their delivery time.

2. 25% of a office personnel’s time is spent looking for something.

3. Every time you reduce the time require to deliver a service by 25%, you double productivity and cut costs by 20%.

Now, one more thing, the more focus you become the more you can achieve. Laser focus will get your substantial results. One of the problem in focusing is people will get hung up n the measurements side of the problem Unless there are substantial savings move on to something you can measure. Creating measurements that may not be effective or true will destroy the process and the achievements you can make. Start with something that is easy and definable.

P.S. If it is not easy to do, it probably will not get done. Like tying a knot!

Do you want to inch up the charts or do you want to leap? I think that is the greatest reason Lean-style thinking has develop Kaizan events. Focus on results and “LET’S GITER DONE!”

However, if you want to get something accomlished having a trained practicioner or Black Belt may prove very beneficial to you. This way you can be sure of adequate preparation and a toolbox full of tools that may be needed during the event. They will use a variety of tools to include Pareto Charts, Fish-Bone and Mini-Tab, Names that you may be familar with but unless you have utilized them several times, you will labor through them. Like all software and instruments, it is in the interpretation of the data is where the gold is. The instruments do not just spit out the right answer.

Peter Keen, Chairman of Keen Innovations says; “Characterizing kaizen as simply “continuous improvement” trivializes the concept and portrays it as cautious and lacking in imagination… More typically, the implementation of kaizen reflects a radical commitment to an entire way of operating that requires floor-to-ceiling change in management, work, manager-worker relationships, discipline, decision making, and the organization of knowledge that transforms an organization into a federation of problem solvers.”

These are not simple brainstorming sessions. these are orchestrated events that will allow you to put a plan of action together. Many managers are intrigued by Kaizan because it allows them to form a strong focused approach which can accelerate implemntation. I have seen some use the terminology a beachhead for their project implementation. Also, another important ingredient is having people at the event that can make a decision. It is not meant to be an event that you have to seek approval. However, if you want to jumpstart your quality inititatives, start with Kaizen.

However, there is a lot about quality and marketing that can be made objective. But to first understand quality in marketing, I think it is important to understand two terms: Process and Metrics.

Quality is not an event – it is a process, and a mindset. A consistently high quality product cannot be produced by a faulty process. There needs to be a repetitive cycle of measuring quality, updating processes, measuring, updating processes, etc. In Six Sigma we use a process called DMAIC which means Define, Measurement, Analyze, Implement and Control. In Lean they discuss the PDCA cycle of Plan, Do, Check and Act. You cannot have a quality system without a defined process. So we must start here and using an established process is simply the best avenue that most of us can take.

To make the quality process work, collecting metrics is vital. If you are not going to capture metrics, it will be hard to improve processes through a quality management initiative. So, what kind of metrics do you capture? First, we must break down the term of “quality” into a number of areas that define the characteristics of quality. Then, look at each of the individual characteristics and determine one or more metrics that can be collected to mirror the characteristic. For instance, one of the features of a quality e-mail program may be increasing percentage of open rates. This is an easily achieved metric that can be measured after the solution goes live.
